Digital Analytics Implementation Case Study

Building Reliable Digital Measurement Systems

Standing up event tracking, data layer structure, and validation practices from the ground up to create dependable measurement across online and in-store retail operations.

Project Overview

Project Digital Analytics Implementation
Organization Hawkeye Fan Shop, The Official Retailer of the University of Iowa Athletics Department
Focus Event Tracking, Data Layer Development, Tag Deployment
Outcome A working measurement system delivering accurate, validated data from launch across gameday, retail, and online channels

The Challenge

This was a ground-up build, won through a competitive bid to take over from a previous provider. There was no existing tracking to inherit and nothing to migrate - every event, tag, and data point had to be built and validated before the store could go live, all while demand for the business spikes hard around gameday, roster changes, and postseason runs across every University of Iowa sport.

Key challenges included:

  • No existing tracking implementation to build from
  • Retail locations across the state and mobile gameday shops that needed to report consistently alongside the online store
  • Implementation timelines tied to a live sports calendar rather than a standard launch window
  • No historical data to validate new tracking against once it went live
  • Multiple stakeholder groups each needing dependable numbers from day one

The Approach

The build focused on getting tracking right before launch, not patching it after the fact - every event was planned, deployed, and checked against expected behavior before it reached a report.

Event Tracking Build-Out

Defined and deployed the specific interactions worth measuring across browsing, cart, and checkout - built to hold up under sharp, unpredictable gameday traffic rather than assume steady demand.

Data Layer Development

Structured a consistent data layer so every page and transaction passed the same information in the same shape, keeping online sales aligned with retail and gameday shop activity.

Tag Deployment & QA

Deployed tracking in stages with structured testing at each step, catching gaps and misfires before they reached live reporting.

Validation & Documentation

Verified tracking against expected outcomes at launch and documented event definitions so the implementation could be maintained and extended without guesswork.

The Solution

A working measurement system was implemented end to end, giving stakeholders accurate, validated data from the moment the store went live.

Capability Impact
Event Tracking Accurate capture of browsing, cart, and purchase activity across gameday and everyday traffic.
Data Layer Structure Consistent data passed across every page, reducing gaps between what happened and what got reported.
Validation Practices Confidence that new tracking was accurate at launch, with no historical baseline to lean on.

The Results

With tracking implemented and validated from the start, store and web performance have improved, gameday traffic has been handled without the site buckling under peak demand, and conversion has trended upward across departments over the course of the partnership.

  • Accurate, validated tracking in place from the first day of launch
  • Gameday traffic handled reliably at peak demand
  • Upward conversion trends across departments
  • A tracking implementation supporting ongoing email campaigns for gameday information, product drops, and student-athlete appearances

Approach & Capabilities

Analytics Implementation

Event-level tracking built and deployed across the storefront to capture meaningful gameday and everyday interactions.

Tag Management

Structured tag deployment and event configuration to keep tracking consistent as the site evolved.

Data Layer Architecture

A consistent data layer designed to scale across sports, stores, and seasons without breaking as new pages were added.

Quality Assurance & Validation

Structured testing at each stage of deployment to confirm tracking matched real activity before it reached a report.

Business Impact

A tracking implementation is only as valuable as its accuracy. Getting the build right the first time - event by event, page by page - meant stakeholders could trust the numbers from launch rather than spend the first season second-guessing them.

Through structured event tracking, consistent data layer design, and disciplined validation, this initiative created a working measurement system that has supported the partnership with Hawkeye Fan Shop and the University of Iowa Athletics Department since 2016.

Reliable tracking doesn't happen by accident. It's built deliberately, event by event, so the data you're looking at is data you can actually trust.
